DOC. EMAIL MARKETING CONSULTANT DIAGNOSE FIRST
Ecommerce Email Marketing Consultant

The email marketing consultant that diagnoses before it builds.

An email marketing consultant finds out why your email and SMS program is under-earning, decides what to fix first and makes sure it gets built. Hiring one usually means choosing between a marketplace profile you cannot verify and an agency that hands your account to a junior after the pitch. There is a third option. Email Optimize was founded in 2017 by Pete Devkota, a former aeronautical engineer, and sits behind $250M+ in attributed email and SMS revenue across 800+ ecommerce brands. You get a diagnosis that follows the method Pete built, a fixed price before the work starts, and a Klaviyo team to execute it when the work needs hands.

The job

What an email consultant actually does.

Titles in this market are loose. Specialist, expert, consultant, freelancer: most profiles use all four. Here is the working definition we use. A specialist builds the flows, templates and segments. A consultant diagnoses and decides: which flows are leaking, which segments deserve more sends, what the program should look like in 90 days, and who should build it.

You are paying for judgement, not keystrokes. In ecommerce, that judgement lands in five places, and it is only worth anything if it is measured in revenue per recipient, attributed orders and flow contribution. Open rates are a leading indicator, not the scoreboard.

01

Revenue diagnosis

Flow versus campaign split, revenue per recipient, and where your attribution window is flattering you. The consultant finds the leak before anyone touches a template.

02

Flow architecture

Welcome, abandoned cart, browse, post-purchase, replenishment and win-back, timed to your actual purchase cycle instead of a template library.

03

Segmentation and cadence

Who gets which send, how often, and who gets left alone. More revenue per send without burning the list.

04

Deliverability

Authentication, suppression and sender reputation. The floor everything else stands on. A brilliant email in the spam folder earns nothing.

05

Team leverage

Training your in-house people or briefing your agency, so the work keeps compounding after the consultant leaves.

The honest comparison

Consultant, freelancer, agency or in-house?

Four ways to buy email expertise. Each one is the right answer for somebody. Match the engagement to the volume of work first, then optimise for cost.

Dimension FreelancerConsultantAgencyIn-house hire

Watch for One person claiming strategy, copy, design, dev and deliverabilityA strategy deck nobody has the capacity to executeSenior pitch, junior delivery3 to 6 months to hire, and the risk of hiring badly

We will tell you which column you belong in, even when it is not ours. Under $500K in annual revenue, a good freelancer is often the right call. At $10M+ with email as a strategic channel, the eventual answer is usually a full-time hire. Our pricing page says the same thing. If you belong in the agency column, with no email team and a program that needs hands every week, that is our ecommerce email marketing agency service.

Marketplaces are fine for a defined task with a clear spec. They are a gamble for diagnosis, because the person you hire to find the problem is usually the person who gets paid to fix it. That is true of us too, which is why the audit is free and the roadmap is yours whether you hire us or not.

What it costs

What an email marketing consultant costs.

Consultants charge by the hour, by the project or by the month. Ours, as published on our pricing page: the audit is free, fixed-scope projects typically run $3-15K USD depending on scope, and ongoing management is a monthly retainer scoped to volume, typically $3-12K USD a month. Published ranges are in USD. No long lock-in contracts. Clients stay because the program compounds.

01 AUDIT

$0

No commitment

A DORTA-method audit of your account: revenue gap analysis with estimated impact, flow architecture review, deliverability check and segmentation depth. Written 90-day roadmap within 24 hours of access. Yours to keep whether you hire us or not.

02 PROJECT

Fixed-scope project

$3-15K

USD, depending on scope · 1-6 weeks typical

Defined deliverable, defined timeline, single fee, agreed before work starts. A flow rebuild, a deliverability fix, a migration, an audit plus execution package, or strategic consulting alongside your in-house team.

03 RETAINER

Full management

Monthly

Typically $3-12K USD a month · 30 days notice

When you need the hands as well as the head. Month to month. Campaigns, flows, testing, deliverability and reporting, owned end to end. Built for brands at $500K+ in annual revenue.

Hourly rates versus fixed fees

Hourly is the other common model, mostly on freelance marketplaces. Upwork's own hiring page for email marketers says one generally costs $15 to $40 an hour there, that most clients budget by project or monthly retainer, and that rates vary with experience, location and scope. Hourly works when you can write the spec yourself. It is an expensive way to buy a diagnosis, because the meter runs while someone works out what is wrong. Our pricing has no hourly line: a free audit, then a fixed project fee or a monthly retainer, so you know the cost before the work starts.

What moves our price

  • Account state. A clean account with a few gaps costs less to fix than one carrying years of broken flows and stale segments.
  • List size and send volume. More profiles and more sends mean more segments, more testing and more deliverability to manage.
  • How much we build. A roadmap your team executes costs less than a full build. A platform migration or an SMS program adds scope.

Judge the fee against the revenue at stake, not against someone else's hourly rate. The audit puts an estimated number on the gap first, so you can decide whether a $3K fix or a $15K rebuild is worth it before you spend either.

The free audit

What the audit covers.

This is where we start. The audit covers four areas, deliverability first, because every other number depends on how much of your mail reaches the inbox. A sharper subject line cannot rescue an email that lands in spam.

01 DELIVERABILITY

Deliverability audit

  • SPF, DKIM and DMARC alignment on your own sending domain, and what your DMARC policy is actually doing.
  • The Gmail and Yahoo bulk-sender rules: authentication, one-click unsubscribe and a spam rate under 0.3%.
  • Inbox placement by mailbox provider, so a problem at one provider cannot hide behind account averages.
  • List health: bounces, complaints and unengaged profiles still being mailed.
02 FLOWS

Flow audit

  • What is live, not drafted: welcome, abandoned cart, browse abandonment, post-purchase, win-back and sunset, plus replenishment and VIP where the catalogue suits them.
  • Revenue per recipient for each flow over the last 90 days, and when it was last edited.
  • Timing against your actual purchase cycle.
  • Dead links, expired codes and discontinued products still going out on autopilot.
03 SEGMENTATION

Segmentation and cadence

  • Who your last ten campaigns went to, and who was excluded.
  • Whether engaged subscribers, buyers, non-buyers, VIPs and lapsed customers each get a different message.
  • Sends per week against revenue, unsubscribes and spam complaints.
04 ATTRIBUTION

Attribution and reporting

  • Your open and click windows (Klaviyo's default is 5 days each), and whether Apple privacy opens and bot clicks are excluded.
  • Flow and campaign revenue per recipient, side by side.
  • Email and SMS as a share of total store revenue, on numbers you can defend.

What you get: a written report within 24 hours of access, with account health area by area, an estimated revenue impact on each gap and a 90-day roadmap with sequenced priorities. Read-only access is enough for most of it. We also look at templates, copy and offers, the work covered by our email design and copywriting service.

Prefer to check it yourself first? The self-audit checklist on our free Klaviyo audit page walks through the same checks, step by step.

The method

Built by an engineer. Run by a team.

Email Optimize was founded in 2017 by Pete Devkota, who holds a Bachelor's degree in Aeronautical Engineering and spent the early 2010s designing flight-control systems. He left aerodynamics for copywriting and digital marketing in 2013 and moved into ecommerce in 2014. The engineering never left. An aircraft is governed by lift, thrust, drag and weight. So is an email program: opens, clicks, friction and list quality. You maximise the first two and strip the last two. The manifesto makes the full case.

Our case files cover the consultant, agency and in-house seats on that comparison table. A 3-month consulting program alongside Better Body Co.'s 10+ person in-house team. A 21-month engagement at Popl that ended in a clean handoff to an in-house team. Pete's 22+ months as embedded Head of Retention Marketing (Email and SMS) at Relaxium, an INC 5000 supplements brand. That is why the advice above is not a sales pitch for one model. Read the Klaviyo case studies, or more on Pete and the team.

The consulting rule is simple: leave the team better than you found it, not dependent on you. We win by removing things, not adding them.

Common questions

FAQ

Q.01 What does an email marketing consultant do for an ecommerce brand? +

Answer

An ecommerce email marketing consultant diagnoses why your email and SMS program is under-earning and decides what to do about it. That means reviewing flow versus campaign revenue, revenue per recipient, segmentation, deliverability and attribution, then producing a prioritised plan and either executing it or briefing the people who will. The deliverable is judgement, backed by numbers from your own account.

Q.02 What is the difference between an email marketing specialist and a consultant? +

Answer

A specialist builds: flows, templates, segments and integrations. A consultant diagnoses and decides: what is broken, what to fix first and what the program should look like in 90 days. The strongest practitioners do both, but when you hire a consultant you are paying for the decisions, not the keystrokes.

Q.03 Should I hire an email marketing freelancer or a consultant? +

Answer

Hire a freelancer when you know exactly what needs building and can write the spec yourself. Hire a consultant when you do not know why revenue has stalled. Under $500K in annual revenue, a good freelancer is often the right choice. Above that, the cost of a wrong diagnosis usually outweighs the difference in fees.

Q.04 How much does an email marketing consultant cost? +

Answer

It depends on how the consultant charges. Freelancers and marketplace consultants usually bill by the hour: Upwork's own hiring page says an email marketer there generally costs $15 to $40 an hour, and notes that rates vary with experience and scope. Project-based consultants quote a fixed fee for a defined outcome. Ours: the audit is free, fixed-scope projects typically run $3-15K USD depending on scope, and ongoing management is a monthly retainer scoped to volume, typically $3-12K USD a month, month to month with 30 days notice. Published ranges are in USD. The full breakdown is on our pricing page.

Q.05 What is a reasonable hourly rate for an email marketing consultant? +

Answer

There is no standard rate. On Upwork, hiring an email marketer generally costs $15 to $40 an hour as of October 2026, and Upwork notes that rates vary with experience, location and project scope. The hourly figure matters less than the total: a cheap hour spent on the wrong fix is the expensive option. Our pricing has no hourly line. After a free audit we quote a fixed project fee or a monthly retainer, so you know the cost before the work starts.

Q.06 How do I choose an email marketing consultant? +

Answer

Ask for numbers, not adjectives. A good consultant can show flow versus campaign revenue from a comparable account, tell you which attribution window they report on and why, say what they would remove from your program first, and explain who does the build and what the handoff looks like when they leave. Put those questions to every name on your shortlist, including us.

Q.07 Can a consultant work alongside my in-house team or current agency? +

Answer

Yes, and it is often the best use of one. At Better Body Co., a 3-month consulting engagement ran alongside a 10+ person in-house team that was getting around 10% of revenue from email. The team reached its 20-25% target range and kept running the program after the engagement ended. The brand ended 2021 at $100M SGD.

Q.08 Which email platforms do you work in? +

Answer

Klaviyo for most brands, and Omnisend where it is the better fit for the store’s size, team or budget. We are an official partner of both and work exclusively with ecommerce brands. For regulated categories, we check your catalogue against both platforms’ policies and get the platform’s sign-off in writing before we build: Klaviyo prohibits pharmaceutical products on every channel, and Omnisend’s policy prohibits prescription medications, including drugs sold for research purposes. If you are on Mailchimp or another ESP, we can run a done-for-you migration as part of the engagement.
